Before building, answer three questions:

  • Business outcome – What are we trying to improve? (resolution time, error rate, customer satisfaction, cost).

  • Human boundary – Which decisions must stay with people? (sensitive, regulatory, high-risk- Elaborate those scenarios ).

  • Risk envelope – How much autonomy are we comfortable with? What’s auditable?

This gives you a safe starting point.

Two Entry Paths, One Backbone

Not every support case begins the same way/ each company deals with it differently:

  • Customer-submitted: A customer logs a ticket directly. Data is often incomplete, requiring guided forms and validation.

  • Internal-submitted: A staff member logs the case on the customer’s behalf. Information is usually richer, pre-verified, and can be pre-filled from CRM or internal systems.

Different starting points, same destination eventually (mostly) : both flow into a single workflow backbone. This way, the process stays consistent and efficient — no duplicate effort, no parallel systems.

Workflows vs Agents

Not all roles need agents. Some are better as workflows, others shine as agents, and many end up as hybrids.

  • Workflow = structured, deterministic, audit-friendly.

  • Agent = adaptive, context-driven, reasoning-capable.

The academic literature is full of this tension: service scholars often argue that every case is unique, shaped by contingency, variation, and tacit knowledge. Operations and AI research, meanwhile, push toward standardisation through routines, workflows, and decision trees.

Reality? On the ground, support work does feel messy and case-specific. No two escalations look identical.

Advice? Look beneath the surface — recurring patterns are there. By capturing and codifying them, you can build standardisation without stripping away the nuance.

  • Data Layer
    Validator: auto-fills and checks fields, usually workflow-first.
    Router: guides routing decisions, often a hybrid of rules + AI assist.

  • Context Layer
    Context Assistant: surfaces history and similar cases, often agent-driven.
    Synthesiser: connects dots across multiple customers, usually agent-driven.

  • Process Layer
    Orchestrator: keeps processes on track with nudges and scheduling, typically hybrid.
    Sentinel: monitors deadlines, risks, and compliance, often workflow-first.

Every workflow and agent should be explicitly tied to a clear outcome — faster resolution, fewer errors, improved experience — and those values need to be mapped, communicated, and reinforced. This isn’t just for the builders; it’s for the people who will live with the system every day. When adoption is designed in from the start, technology doesn’t just get deployed — it gets believed in, and it delivers.
